How to Design Custom Packaging: From Concept to Production


Designing custom packaging feels overwhelming the first time.

There are so many decisions, structure, materials, finishes, print methods, file specs and a mistake at any stage can mean expensive reprints, production delays, or worse: a beautiful design that doesn’t actually work as a physical object.

Here’s the good news: the process is completely learnable, and once you’ve been through it once, it becomes second nature.

This guide walks you through the entire journey, from initial concept to approved production files so you know exactly what to do and what to watch out for at each stage.


Stage 1: Define the Brief Before You Design Anything

The most expensive packaging mistakes happen at the beginning when brands jump straight into design without getting the fundamentals clear.

Before anyone opens a design program, you need answers to these questions:

What is this box protecting and presenting?

  • Product dimensions (W × D × H) and weight
  • Is the product fragile? Does it need inserts?
  • How does it feel to hold? Does weight matter?

How will this box reach the customer?

  • Retail shelf? (It needs to work at shelf, front-facing, at a distance)
  • E-commerce/DTC? (It needs to survive shipping and create an unboxing moment)
  • Both? (You may need different boxes for different channels)

What does your customer feel when they open it?

  • What’s the emotion? Excitement, luxury, trust, delight?
  • What tier does this product live at? (Mass, premium, luxury)

What’s your budget?

  • Per-unit target
  • Minimum quantity you need
  • Timeline (this affects options dramatically)

What sustainability commitments do you have?

  • Recyclable? Recycled content? Compostable?

Getting these answers into a written brief isn’t bureaucracy — it’s the thing that stops you from spending money redesigning packaging after production.


Stage 2: Choose Your Structure

Before you design the visuals, you need the structure.

Why structure first?

Because the shape of your box determines everything: how much surface area you have, where your graphics can go, how folds and scores affect the design, and whether your product actually fits.

Designing beautiful graphics and then trying to map them onto a structural template afterwards is a workflow that leads to expensive problems.

Work with a packaging supplier or structural designer to:

  1. Confirm the box style that works for your product (straight tuck, auto-bottom, sleeve, etc.)
  2. Get an accurate structural dieline: the flat template showing every cut, score, fold, and glue line
  3. Confirm inside dimensions accommodate your product with the right amount of clearance (too tight = won’t close; too loose = product moves in transit)

Common structures for different products:

  • Skincare/cosmetics: Straight tuck end or reverse tuck end
  • Fragile items: Crash-lock auto-bottom with foam or molded pulp insert
  • Gift sets: Lid-and-tray or sleeve
  • Heavy items: Crash-lock or seal-end construction

Stage 3: Choose Your Substrate and Finishes

Now you know the shape — time to choose what it’s made of and how it will look and feel.

Substrate (the board):

  • SBS (Solid Bleached Sulfate): White, smooth, premium. Best print quality. Most common for cosmetics and pharmaceuticals.
  • CRB (Coated Recycled Board): White coated surface, recycled content underneath. Best sustainable choice for printed packaging.
  • CNK (Coated Natural Kraft): Natural kraft look with a printable surface. Best for natural/artisan aesthetics.

Board weight (caliper): Most folding cartons use 16pt, 18pt, or 24pt board. Heavier board = more rigid and premium-feeling = more expensive. For most DTC products, 18–24pt SBS is the sweet spot.

Lamination:

  • Matte: Sophisticated, fingerprint-resistant, premium feel. Works with foil.
  • Gloss: Vivid colors, shiny, commercial. Lower cost.
  • Soft-touch matte: Velvet-like feel. Premium. Higher cost.

Special finishes (choose based on budget and brand position):

  • Foil stamping (logo/brand mark)
  • Embossing or debossing (tactile dimension)
  • Spot UV (gloss on specific elements over matte background)

Stage 4: Create the Visual Design

Now and only now, you start on the visual design.

Your designer should work directly in the structural dieline, not in a 3D mockup, not in a blank rectangle. The dieline is your canvas.

Critical design rules for packaging:

Bleeds: Add 3mm bleed on all cut edges. Without bleed, any slight variation in cutting creates a white border.

Safe zone: Keep important elements (text, logos) at least 3–5mm away from any cut or fold line.

Fold-aware design: Be careful with elements that cross fold scores. Text or logos that span a fold can distort visually on the physical box.

Color mode: Always design in CMYK, not RGB. RGB colors can shift significantly when converted to CMYK for print.

Pantone vs. CMYK: For logo colors and brand colors, Pantone (spot color) guarantees consistency. CMYK is a mix of four inks and can vary between print runs. If color accuracy is critical: use Pantone.

Resolution: All placed images should be 300 DPI at final print size.

Stage 5: Prepare Production Files

Once design is approved, files need to be prepared specifically for production.

What you need to supply to your printer:

  • Packaged high-resolution PDF with bleeds and crop marks
  • Dieline as a separate layer (or on a separate file), usually in a non-printing spot color called “Die” or “CutContour”
  • Embedded or outlined fonts — never submit with live fonts that the printer may not have
  • Pantone color specs if using spot colors
  • Lamination spec noted on the file or in a separate spec sheet
  • Finishing spec: note exactly where foil, embossing, spot UV will be applied, and supply separate artwork files for those

Common file mistakes:

  • RGB images embedded in the file (should be CMYK)
  • Insufficient bleed
  • Fonts not outlined or embedded
  • Low-resolution images that look fine on screen but print blurry
  • Foil artwork supplied as part of the main print file rather than as a separate layer

A good packaging supplier will preflight your files and flag these issues. A less attentive one will just print what they receive. Always ask if files will be preflighted.


Stage 6: Approve a Pre-Production Sample

Before you approve a full production run — always, always, always get a physical sample.

This can be::

A white (blank) structural mockup: Shows you the box construction, fit, and feel without any print. Good for confirming dimensions before committing to print costs.

A printed pre-production sample (PPS): A single box printed and finished exactly as the production run will be. This is what you use to approve color, finishes, and overall quality.

What to check on your PPS:

  • Does your product fit? Is there too much or too little clearance?
  • Do colors match your expectations and brand standards?
  • How do the finishes look and feel in person?
  • Are there any misregistrations, scuffs, or print defects?
  • Does the box erect cleanly? Does it hold its shape?
  • How does it look and feel as an unboxing experience?

Do not skip this step. The cost of a pre-production sample is insignificant compared to the cost of reprinting a full run.


Stage 7: Production, QC, and Delivery

Once PPS is approved, production begins.

Typical production timeline for folding cartons:

Quality control during production:

Ask your supplier what QC process they use. For premium packaging, you want:

  • First-article inspection (checking the first pieces off the line)
  • In-process checks during the run
  • Final inspection before packing and shipment

If you’re ordering in high volume or for a critical launch, consider a third-party inspection at the factory before shipment.
